Granule vacuum packaging problems and how to actually chase them down

A granule line breaks gradually more often than it breaks suddenly, and the gradual version is usually the one that costs the most by the time anyone recognises it, because it looks like normal variation for two or three weeks until the reject bin is suddenly half as full again and the customer has a soft pack on their shelf and you have a meeting on your calendar. The fault you'd least expect is the one that was sitting there the whole time the operator was adjusting the wrong setting, which is the kind of mistake that a fresh pair of eyes catches in twenty minutes and the second-shift team misses for a month.
Whatever you do, don't lift the lid on the line and start turning knobs, because the worst thing a granule line does is reward the operator who tries seven things at once and assumes the one that improved is the one that mattered — start with a list of complaints that came back, and refuse to start guessing until the complaint is sorted into air, seal, feed or wear, because four buckets is the only way a granule fault tree stays the right size for human use and stops being a story instead of a method.
Air trouble shows up as a bag that won't pull tight, a seal that drags granules upward, or a vacuum gauge that spends half the cycle below where the spec says it should be, and a complaint like that almost always lives in the pump room rather than at the jaw, where I think most operators expect it — service the pump first, replace the filter before you replace the film, because I've seen "seal failures" turn out to be a filter that was a week overdue, and the line losing an hour to a part that costs forty dollars to swap.
The seal area is more interesting than most buyers expect, because the seal can tell you three or four different things if you look at it for ten seconds, and most operators look at it for half a second — a dark line means heat was too high or dwell was too long, a narrow line means pressure dropped somewhere between the jaw and the film, a line that peels an hour later is usually dust in the seal zone (which a wipe will fix in a minute and which adding temperature will make worse), a line with granules embedded in it means the fill timing is off by a beat or the vacuum is lifting product up.
Feed faults hide because they look like random bad packs, which is the most expensive way to misinterpret a fault — bridging in a hopper, a nozzle that slowly clogs when you change from sugar to a finer additive, fill weight drifting between the 8am shift and the 2pm shift on a hot afternoon, all of these are the same complaint on the screen but very different things to fix, and the only honest way to tell them apart is to watch ten bags in a row with the guard open where it's safe to do so, which most automated lines won't let you but most semi-auto lines will if you ask nicely.
Wear is what happens to a line that has been running well for six months and is now running acceptably, with the difference being that "acceptable" on a granule line means the spread of fill weight is wider than the spec and nobody noticed because the average still passes — that's the category where the cheapest defence is a short log, not a fancy one, and the entry that actually matters in that log is roughly "what did the leak point look like, what did the seal face look like, was there anything left in the zone, what was the pump reading, what's the one setting I just changed" — five lines per fault is usually enough.
Honestly, when the same fault returns in two months, that's the log paying for itself, because the operator who has the answer in their hand is a different operator from the one who's guessing — and the third shift on a Friday afternoon with a shortage is the one place where that difference gets measured by the minute.
The principle here is almost embarrassingly simple: change one variable at a time and write what happened, because a line that surprises you every Monday is a line nobody trusts and a line nobody trusts is the line that's costing you customers you haven't heard from yet. Packs that fail in the field, when you trace them back, are almost always the ones that nobody checked after the first good sample came off the bench, which is more or less the rule for any process I can think of.
None of this requires a new instrument or a calibration certificate — most of the time all you need is a seal sample, a clean shop rag, a flat surface to look at the bag on, and the discipline to write one line after every change, which is roughly the kit an operator already has in their pocket and the discipline that is, in my experience, the part that's hardest to maintain.
